Speed to Lead: Why the First Five Minutes Determine Whether You Win the Job
There's a statistic that gets cited constantly in sales circles, and it's worth taking seriously: the odds of reaching a prospect drop by more than 80% if you wait longer than five minutes to respond to an inbound inquiry. For service businesses, HVAC companies, plumbers, electricians, remodelers, this isn't an abstract sales concept. It's the difference between booking a job and losing it to the competitor who picked up the phone. ## What's Actually Happening When a Customer Calls When a homeowner calls about a broken furnace in January, they're not browsing. They're not comparing options in a leisurely way. They have a problem that needs to be solved today, and they're working through a mental list of businesses until someone answers. If you don't answer, they move to the next result. If that business answers, or sends an immediate text acknowledgment, the decision is effectively made. By the time you call back 45 minutes later, they've already scheduled with someone else. This pattern plays out differently depending on the type of work: - **Emergency calls** (no heat, burst pipe, power outage): The customer will call until someone answers. Speed is everything. A five-minute callback window is the outer limit. - **Urgent but not emergency** (AC not cooling in July, slow drain): The customer will wait a few hours, but they're calling multiple businesses simultaneously. First to respond with a clear next step wins. - **Planned work** (remodel estimate, system replacement): The customer has more patience, but they're still comparing. A same-day response signals professionalism and sets the tone for the relationship. The common thread: in every category, faster response improves your odds. The question is how much faster you can realistically get. ## The After-Hours Problem For most service businesses, the response time problem is worst after 5 PM and on weekends, which is exactly when a significant share of urgent inquiries come in. A homeowner who discovers a leak on Saturday afternoon isn't going to wait until Monday. They're calling right now. If your voicemail picks up with a generic message and no clear path to a callback, you've lost that job before you knew it existed. The businesses that win after-hours calls have one of three things in place: 1. **An on-call team member** who actually answers or returns calls quickly. This works but is expensive and creates burnout. 2. **An automated text-back system** that acknowledges the call immediately and sets expectations for a callback. This is a minimum viable solution. 3. **An AI-assisted intake system** that can answer the call, collect job details, qualify the inquiry, and either schedule a callback or request an appointment, without a human involved. The third option has become significantly more accessible over the past two years. The cost has come down, the technology has improved, and the setup process is more straightforward than it used to be. It's not right for every business, but for companies with consistent after-hours call volume, it's worth evaluating seriously. ## What a Better Response Process Looks Like You don't need to overhaul your entire operation to improve speed to lead. The highest-impact changes are usually straightforward: **Define your response time standard.** What's the expected response time for a missed call during business hours? After hours? On weekends? If you don't have a defined standard, you can't hold anyone accountable to it, including yourself. **Set up missed-call text-back.** At minimum, every missed call should trigger an automatic text within a few minutes acknowledging the inquiry and letting the caller know you'll follow up. This alone prevents a significant percentage of customers from moving on before you can reach them. **Create a follow-up protocol.** When a call goes to voicemail and the customer doesn't respond to your callback, what happens next? Most businesses stop after one attempt. A defined follow-up sequence, a second call, a text, an email, recovers a meaningful percentage of these opportunities. **Track your response metrics.** You can't improve what you don't measure. At minimum, track the number of inbound calls, the percentage that go to voicemail, and your average callback time. These numbers will tell you where the gap is. ## The Revenue Math Here's a simple way to think about the value of improving your response process. If your average job value is $1,500 and you receive 30 inbound inquiries per month, a 10% improvement in conversion rate, from 40% to 50%, means three additional booked jobs per month. At $1,500 each, that's $4,500 in additional monthly revenue, or $54,000 per year. That improvement doesn't require better advertising, a new website, or lower prices. It requires answering the phone faster and following up more consistently. For most service businesses, the response process is the highest-leverage, lowest-cost improvement available. The marketing is working, calls are coming in. The question is whether you're capturing the opportunity once it arrives. ## Where to Start If you're not sure where your response process stands, the Growth Scorecard includes a Speed to Lead category that covers response time, missed call handling, and after-hours intake. It takes about five minutes and gives you a clear picture of where you are relative to where you should be. If you already know the gap and want help closing it, that's exactly what the Growth Assessment is designed to address.
